The Problem: Payroll Running on Spreadsheets and Hope
When the client came to us, their HR team was spending 3 full days every two weeks manually calculating payroll for 300+ staff across the Philippines, the U.S., and Australia. Every staff member had a different pay schedule — hourly, semi-monthly, or monthly — and different currency requirements. The manual process produced errors in roughly 12% of pay runs, requiring corrections that delayed disbursements by up to 5 business days. Staff satisfaction with payroll was measured at 2.8 out of 5 in the last internal survey.
What We Designed and Built
We designed a four-layer payroll automation architecture. The first layer was a centralized employee data system — every staff member had a single source-of-truth record containing their employment type, pay rate, currency, tax jurisdiction, and bank details. The second layer was a rules engine — pay schedule rules, overtime calculations, deduction logic, and tax withholding formulas — all configured without hardcoding so HR could update rules without a developer. The third layer was an automated calculation engine that pulled attendance data from the existing time-tracking system via API and computed gross pay, deductions, and net pay for every staff member on the correct schedule. The fourth layer was a disbursement integration — direct bank transfer instructions exported in the correct format for each banking partner in each country.
The Compliance Layer
Because the client operated under U.S. healthcare employment regulations and Philippine labor law simultaneously, compliance was not optional — it was the entire product. We mapped every payroll rule to its legal source document: SSS, PhilHealth, and Pag-IBIG contribution schedules for Philippine staff; FICA calculations for U.S.-classified roles; and superannuation for the Australian-based team. The system applied the correct rules automatically based on the jurisdiction field in each staff record, and generated a compliance report for every pay run documenting which rules were applied and why.
Rollout and Adoption
We ran the automated system in parallel with the manual process for two full pay cycles. Both outputs were compared line by line. Discrepancies were investigated — in every case, the automated system was correct and the manual spreadsheet contained a formula error or outdated rate. After the parallel run was signed off by the client's CFO, the manual process was retired. The HR team was trained in 4 hours. The payroll admin who had been running the manual process was reassigned to HR business partnering work.
